True Value
True Value traces its origins to 1948 in Chicago, when a group of independent hardware retailers formed a wholesale buying cooperative called Cotter & Company, later rebranding its retail stores under the True Value name that became one of the most recognized hardware brands in the country. Like Ace Hardware, True Value has historically operated primarily as a cooperative model serving independently owned hardware stores, letting small local retailers compete against larger national chains through shared purchasing power, marketing, and private-label products. The company faced significant financial difficulty in 2024, ultimately filing for bankruptcy before its assets were acquired by Do it Best, another hardware cooperative, in a deal that consolidated much of the remaining independent hardware cooperative sector under one ownership structure. True Value's combination of its long history as one of America's original hardware retail cooperatives and its 2024 acquisition by rival Do it Best has made it one of the most consequential recent consolidation stories in the hardware retail industry.
VS
Harbor Freight Tools
Harbor Freight Tools was founded in 1977 by Eric Smidt and his father, Allan Smidt, originally as a mail-order tool catalog business before opening its first physical retail store, building the company's identity around offering budget-priced tools as an alternative to premium tool brands. The company has remained privately held throughout its history and grew into one of the largest tool retailers in the United States by store count, specifically targeting price-conscious do-it-yourself customers and hobbyists rather than competing directly with professional-grade tool brands on quality positioning. Harbor Freight built a loyal customer base through frequently distributed coupon flyers offering steep discounts and free promotional items, a marketing approach that became closely associated with the brand's identity as a deliberately no-frills, value-focused retailer. Harbor Freight Tools's combination of its origins as a mail-order catalog business and its sustained identity as America's leading budget-focused tool retailer has made it one of the most distinctively positioned chains in home improvement retail.
